We mapped 34 discrete steps inside TalentEdge’s end-to-end review workflow — from the initial review window announcement to final HRIS archival. Of those 34 steps:
- 9 steps were pure automation candidates: no human judgment required, currently executed manually
- 11 steps required human judgment but were being delayed by upstream manual bottlenecks

What the Diagnostic Ruled Out
OpsMap™ also prevented two expensive mistakes TalentEdge was considering: replacing their HRIS with a dedicated performance management platform, and deploying an AI writing assistant to help managers draft review narratives. Implementation: The 4-Phase Build
With the OpsMap™ complete, implementation followed a structured four-phase sequence. Each phase had a defined exit criterion before the next phase began. No phase was skipped or compressed.

Lessons Learned: What We Would Do Differently
Transparency builds credibility. Three things in the TalentEdge implementation could have been executed better.
1. The Goals Spreadsheet Should Have Been Migrated Before Deployment
TalentEdge’s goals data lived in a shared spreadsheet — a format that made clean automated data pulls more fragile than anticipated. We worked around it during the first cycle, but the cleaner path was migrating goals data to a structured field in the HRIS before the automation build began. We have since added this as a prerequisite step in the OpsMap™ for any engagement where goals data is spreadsheet-held.
2. Manager Training Should Have Included a Live Simulation
The two 45-minute training sessions were efficient but did not include a live walkthrough of the new review interface with real (anonymized) data. Three managers submitted support tickets in the first week of the pilot that a 15-minute simulation would have prevented. Every implementation since TalentEdge includes a simulation step in manager training.
3. Employee Communication Came Too Late
TalentEdge communicated the process change to employees two days before the review window opened. Employees had questions about how data was being collected and what had changed. The questions were easy to answer, but the timing created unnecessary anxiety. What to Do Next

- Document your current review workflow at the step level, not the phase level. If you cannot list every discrete action between “review window opens” and “form filed in HRIS,” you do not yet have enough detail to identify automation candidates.
- Assign a time cost to each step. Until you know which steps are consuming the most time, you cannot prioritize. The steps that feel painful are not always the steps with the highest time cost.
- Identify pure automation candidates. Any step that involves moving data from one system to another, sending a reminder, or routing a form for signature is a candidate. Any step that involves human judgment about an individual employee is not.
