The 18-month framing is venture-capital extrapolation that does not survive contact with how mid-market businesses actually procure, deploy, and adopt new software. The right operator response is to take the directional argument seriously and ignore the speed claim entirely.
What this means in one paragraph: If you are running an operation in 2026, the build-vs-buy decision changed and you should know it. The connective-tissue layer of your stack is now a defensible target for custom AI-built replacements, and the seven categories most exposed are documented in the SaaS-replacement checklist. The Thesis
The Naval framing — that AI-assisted development eliminates the development-time moat that protected mature SaaS platforms — is correct on the mechanic. The market and the developer base agree.
Where the framing breaks is the assertion that this all collapses into operational reality at typical mid-market businesses inside 18 months. That part is fantasy. It is the kind of fantasy that comes from sampling a population of venture-backed AI-native startups and extrapolating to a population of 60-person manufacturers who still copy salary data between systems by hand. The mechanic is real. The speed is wrong.
Where Naval Is Right
Claim 1: The development-time moat is gone. A small team can now build in days what previously took years. Cursor’s $2 billion ARR run is the proof. The development-time moat — the implicit “we built it first” advantage that protected most connective-tissue SaaS — has been priced into the market and is no longer recoverable. Operators who do not internalize this are going to overpay for software that has lost its defensibility.
Claim 2: The market has already started pricing it in. The SaaSpocalypse was not a panic. It was a re-pricing. Public-market investors looked at the build-cost economics, looked at the vibe-coding adoption curves, and concluded that mid-tier SaaS businesses without compliance moats or integration moats were worth meaningfully less. The valuation drop concentrated in the most-exposed categories. The pillar layer was largely untouched. That selectivity is the signal — the market understands which moats survived and which did not.
Claim 3: The build-cost collapse is the largest input change in operator economics in a decade. The build-vs-buy calculation has actually changed, not just shifted. The maintenance economics changed less, but the front-end input changed enough that workflows previously locked into SaaS subscriptions are now defensibly buildable. Naval’s framing implicitly distinguishes between “the SaaS moat” (which is dying) and the foundational systems-of-record (which are not). That distinction is the most important architectural call in the entire thesis, and it is correct. The replacement candidates are the gap-fill tools above the pillars, not the pillars themselves. Operators who get this distinction wrong — by treating their CRM or HRIS as a build candidate — produce the most expensive failures of the AI-development era.
Where Naval Is Wrong (The 18-Month Timeline)
The 18-month framing fails three reality tests, and each one is enough on its own to make it unsuitable as a planning horizon.
Reality test 1: The trust gap. Only 29% of developers trust AI tool output as of the Stack Overflow 2025 survey, down from 70%+ in 2023. AI-generated code contains 2.74 times more vulnerabilities than human-written code. Gartner has warned that prompt-to-app approaches by citizen developers will increase software defects by 2,500% by 2028 without governance. Operators are not going to bet their payroll, their compliance posture, or their patient records on tooling that the developers building it openly say they do not fully trust. They should not, and they will not. The trust gap closes more slowly than the build-capability gap, and it is the gating factor for production deployment — not the build capability.
Reality test 2: The procurement and compliance reality. Enterprise procurement cycles do not move in 18 months. Compliance review for new software in regulated industries does not move in 18 months. The replacement of mission-critical workflow systems does not move in 18 months. What moves in 18 months is the option to do something different, and that option is what operators need to start understanding right now. Conflating the option’s existence with its operational deployment produces bad strategic decisions.
Reality test 3: The adoption ceiling. Adoption inside organizations is fundamentally limited by the slowest 30% of staff, not the fastest 10%. Companies have spent quarter-million-dollar sums on new platforms only to watch the team revert to spreadsheets eight months later because the new system was “too different.” AI-built custom software does not solve adoption — if anything, it makes it harder, because the business now owns a piece of bespoke code with no vendor support contract. The 18-month timeline assumes the adoption problem solves itself. It does not.
The Strongest Counterargument
The strongest counterargument to the position above is that I am underestimating the rate of capability transfer from AI-native organizations to traditional operators. The argument runs: AI tools are getting easier to use, the friction to build something custom is approaching zero, and even traditional mid-market operators will pick up the capability faster than the procurement-and-compliance reality suggests. Citizen developers will absorb workflow tools without involving IT. The build-capability shift will route around the trust-and-procurement bottlenecks rather than waiting for them to clear.
This counterargument has merit on the build side. It does not have merit on the deployment side. Citizen-developer-built workflow tools that route around governance are exactly what produces the 2,500% Gartner-forecasted defect increase. The capability transfer is real; the production-readiness transfer is not, and it is production readiness that determines whether a custom build replaces a SaaS subscription or just sits alongside it as a side project. The honest middle position is: build capability arrives in 18 months, production-grade deployment in operator-relevant categories takes three to seven years, and the gap between those two timelines is where most of the bad decisions get made.
What to Do Differently
Take the directional argument seriously. Ignore the speed claim. Translate that into five concrete moves over the next four quarters.
First, audit the connective-tissue layer of your stack. The seven-category checklist is the starting point. Most operators have meaningful subscription spend in three or more of the seven categories. That is the replacement candidate pool.
Second, standardize the underlying processes. Before considering any custom replacement, write down what each candidate workflow actually does. Where does data enter? Where does it exit? Who owns each step? This is the automation-first work, and it has to happen whether you ever build custom software or not. Third, build the connector layer through Make.com. And here is the field reality the venture-capital commentary does not acknowledge: a meaningful percentage of the operators I work with cannot reliably get ChatGPT to summarize a meeting transcript without four follow-up prompts. Telling those people they are 18 months away from a vibe-coded custom software portal that runs their operation is, to put it bluntly, fantasy. The build capability is real. The build capability inside the average operator’s organization is not. Those are different timelines, and conflating them is what produces bad strategic decisions. The mechanic is real. The speed is wrong. Plan for the mechanic; do not plan for the speed.

A combination of: a sharp jump in developer trust in AI-generated code (currently moving the wrong direction), a regulatory shortcut for citizen-developer-built production software (currently the opposite direction), and a sustained acceleration in AI-tool ease-of-use that closes the gap between AI-native and traditional operators. None of those are inevitable, and at least two are actively moving against the timeline.
Is the SaaS industry actually at risk?
