Post: Why Most AI Implementations Fail (And the One Decision That Changes Everything)

I’ve been watching companies roll out AI for two years now. Most of them are getting inconsistent results. Some are getting nothing. A small handful are getting genuine compounding leverage. The difference between those three groups isn’t budget. It isn’t the model they picked. It isn’t whether they hired an “AI consultant.”

The difference is one structural decision most teams never consciously make: whether their AI runs inside an automation, or alongside it.

Earlier this month, Make.com published a feature on 4Spot. There’s one line in that article I want to expand on, because it’s the heart of why some AI projects work and most don’t:

“A lot of people are using AI in a silo. But when you combine AI inside of automation, you get consistent results. That’s where I say people get their superpowers.”

Let me show you what that means in practice — and what it costs companies that don’t make the distinction.

What “AI in a silo” actually looks like

Most teams using AI right now look like this. Someone on the team has a ChatGPT or Claude subscription. A customer email comes in. They paste the email into the AI. They get a draft response back. They copy-paste that back into Outlook, edit it, and send.

That’s not automation. That’s a slightly more efficient version of manual work.

The problems compound fast:

  • Inconsistency. Three different reps using the same AI tool produce three different voices, three different lengths, three different reading levels. The customer experience fragments.
  • No memory. The AI doesn’t know what was said in the last email. It doesn’t know whether this customer is a $50K account or a $5M account. It doesn’t know whether the issue was already escalated.
  • No measurement. Nobody can answer “how is AI helping us?” because nothing is logged, tagged, or comparable. Productivity claims become anecdotes.
  • Skill drift. Reps stop developing their own writing skills because the AI is the writer now. When the AI gets it wrong, nobody catches it.

That’s the silo. It feels like progress in week one. By month six it’s invisible.

What “AI inside automation” actually looks like

The structural alternative is simple to describe and surprisingly hard to build well. Instead of a human pasting context into AI and pasting the answer back, the AI sits inside an automated workflow. The context arrives automatically. The output goes to the right place automatically. The human reviews and approves — or doesn’t — but doesn’t broker the data movement.

Here’s a real example from our own operation. When a new lead comes in through the 4Spot website, the workflow runs like this:

  1. The form fills the CRM record with the lead’s stated details.
  2. An automation enriches the record from public data — company size, industry, recent news, hiring signals.
  3. An AI step reads everything in the enriched record and writes a personalized first-touch email matched to that lead’s specific situation.
  4. The draft sits in the assigned salesperson’s queue with all the context attached.
  5. The salesperson reviews, edits if needed, and sends.

Notice what’s different. The AI doesn’t need a prompt — the automation gives it consistent context every time. The output isn’t generic — it’s tailored to this lead. The salesperson isn’t writing from scratch — they’re reviewing and refining. And every step is logged, so we can measure what works.

That’s AI as leverage. The silo version is AI as a toy.

The “company brain” — what we’re building internally

The same logic scales. Internally, we’re calling it the OpsMesh™ Brain. It’s a database that ingests our own operational data — every email, every project history, every CRM record, every Slack thread, every Make scenario blueprint we’ve ever built — and makes it searchable through AI.

This works because the brain isn’t standalone AI. It’s AI inside the automation that already runs our business — every email, every CRM update, every scenario backup is automatically indexed, tagged, and made retrievable. The AI didn’t need anyone to “feed it data.” The data was already moving. We just gave it a place to land where AI could see it.

That’s the model we’re now building for clients who are ready for it. Not as a separate “AI project.” As the natural extension of an automation foundation that’s already working.

Expert Take: The companies that will get the biggest leverage from AI in the next three years aren’t the ones with the biggest AI budgets. They’re the ones with the cleanest automation foundations. AI is a multiplier on whatever structure you give it. If your processes are messy, AI multiplies the mess. If your data is moving cleanly between systems, AI compounds the value of that movement. Automation first. Then AI. That order isn’t a preference — it’s the structural difference between AI that delivers and AI that disappoints.

The one decision

If you’re an executive looking at AI options right now, the decision worth making consciously isn’t “which AI tool” or “which model.” It’s this:

Are you putting AI inside your operational workflows, or alongside them?

If it’s alongside, expect inconsistent results, skill drift, and difficulty proving value. Most companies live here right now. They’ll keep paying for AI subscriptions and quietly wonder why the productivity claims never materialize on the balance sheet.

If it’s inside, you’re playing a different game. You’re compounding. You’re measuring. You’re building leverage that gets stronger every quarter.

That’s the version of AI implementation that 4Spot was built on, and it’s why the Make.com article describes a 15-person consulting firm that runs in the background while the founder is at his son’s baseball practice.

The presence is the visible result. The structural decision is the cause.

What to do next

If you’re a leader at a company doing $5M+ in revenue and you’re trying to figure out where to put AI inside your operation:

  1. Audit your current AI usage. If your team is pasting context into ChatGPT and pasting answers back, you’re in the silo. Start there.
  2. Pick one workflow that already exists. Don’t try to invent a new AI use case. Find a process that already runs end-to-end and identify where AI would compound the result.
  3. Embed, don’t bolt-on. The AI lives inside the automation, not next to it. The data should arrive automatically, the output should go somewhere automatic, the human reviews — but doesn’t move data by hand.
